住在德國的童鞋們，我想大部分都聽過  Mymuesli。2007 年以前，你要吃什錦穀類早餐（德語 Müsli），就只能在超市內的架上挑選，而且都是既定的混合產品，消費者沒有機會選擇如何讓不同的穀類麥片和水果乾混合，一直到  Mymuesli  這個電子商務網站出現。然後不少人才恍然大悟，原來芒果乾、野莓乾甚至是枸杞都可以是什錦麥片的可口原料。清晰簡潔的網站上陳列各式不同的原料，只需要幾個簡單的點擊步驟，你可以很輕鬆地自製專屬的混合什錦麥片，過沒幾天，一罐裝滿  575 公克的什錦麥片就會送到你手中。

我本身對於這個產品的著迷（來自亞洲的你可能會因為 Mymuesli  而開始吃什錦麥片這種店的西式早餐點），加上對於三位創始人在企業經營上的創新感到振奮，剛好有機會認識創始人之一的  Max，上周末，我來到了巴伐利亞東端（緊鄰奧地利）被多瑙河和茵河所包圍的一座小型大學城 Passau，踏入了 Mymuesli  的工廠。

一進去我震撼了一下，三個  30  歲初頭的年輕人，約六年前創辦了這個食品廠，如今已經是將近  200  名員工的大家長了。他們三個人都不是來自 Passau，但因為來到這裡上大學而結識，兩個企管系一個法律系的學生，一畢業後，他們便一起踏上了這個冒險旅程。這一切的開始，就只是一次三人在開車的路上在廣播中聽到了一個什錦麥片品牌相當老掉牙的廣告，他們自問，為什麼消費者不能自己調配出自己想要的什錦麥片呢? 他們為了測試市場的反應，在一開始毫無資金投入自動化的情況下，最初的兩週是自己買各式各樣的原料手工混調，連網站也是自己惡補學習架設的，沒想到市場的反應超乎他們的預期，然後開始找朋友請工讀生來幫工，那時候他們還擠在一間租來的小工作室裡（德國食品生產法規相當嚴格，製造食品在住家公寓裡是不被允許的）。然後這一天來臨的，蜂擁而至的網路訂單爆了，包裝罐的供應商趕不上出貨的速度，他們還因此暫時歇業幾週，並在網站上向消費者道歉，並保證盡速回歸常軌。

在接下來整整兩年的時間，他們獲得風險投資，並訂製了生產機器，讓過程更加自動化，而且在細節的包裝上，他們更申請了專利。除此之外，他們不斷地嘗試優化後勤和物流，並對品管從嚴，讓退貨率降低。對三個過去可以說是沒有工作經驗的人，這是很大的挑戰。邁向成功企業的路上，除了本身的能力和專注，他們也藉助他人之力，延攬了有經驗的物流技術專員、品管專家。他們更獲得了不少大大小小的創業創新大獎 – 2007 年德國年度創業公司（Startup des Jahres），2007 年德國金融時報 Financial Times Deutschland 創業獎 Enable2Start 的優勝，然後去年 2013 年德國創業大獎 Deutscher Gründer Preis 的「快速成長企業」獎（Aufsteiger），他們因此獲得跑車大廠 Porsche 保時捷旗下的  Porsche Consulting（保時捷管理顧問公司）的免費諮詢，替他們引入了豐田汽車生產模式重要概念的「看板管理（Kanban Methode）」，讓他們在控制生產的流程上更有效率。

 

我問了 Max 他們成功的要素，他給我了三個總結:

  1. 堅信自己當初的瘋狂點子 – 他們還沒正式開始  Mymuesli 前做了一個小規模的調訪，結果會想要上網訂購並自行混調什錦穀類麥片是「零」。他引用了亨利福特的名言:  如果我當年去問顧客他們想要什麼，他們肯定會告訴我：「一匹更快的馬」。
  2. 顧客導向 – 不斷聽取消費者的反饋和建議，然後不斷修正和改善產品，畢竟顧客和產品的關係最直接。他們也因此增添了不少增加口感的堅果類和水果乾。
  3. 對產品的專注 – 產品是核心，但是圍繞產品的環節也絕對不能鬆懈，不管是製作、品管、包裝到行銷。

所有原料都是有機食品（包括他們的另一條產品線 – 咖啡豆，也是來自公平交易的認證），這也讓對重視健康和社會環境責任的德國消費者願意多花點錢來購買。八十多種的不同材料，數學好的童鞋們可以算算可以搭配多少選擇？
